Sponsored Agents: when the AI in the ad starts selling

On September 17, OpenAI announced a test that deserves more attention than it got: Sponsored Agents. Inside ChatGPT's ads, users can now click into a conversation with an AI agent that works for the advertiser — answering questions, guiding choices, moving them toward a purchase. Alongside it, OpenAI shipped apps that let businesses run ChatGPT ads straight out of HubSpot and Shopify.

Read that again from your customer's point of view: the same chat window now contains an assistant that works for them — and, one click away, an agent that works for whoever paid. Advertising has always followed attention. Now it follows conversation.

Why this is bigger than an ad format

For twenty years, the deal was clear: search results over here, sponsored links over there, and everyone learned to tell them apart. Agents blur that line by design. A sponsored agent does not look like a banner. It talks like a helpful assistant, remembers context like an assistant, and closes like a salesperson. The interface that people are learning to trust — the conversation — becomes the ad unit.

This is not an argument against OpenAI; consumer platforms monetise, that is their business model. It is an argument for knowing whose agent your customer is talking to at every moment — because your customer will start asking exactly that question.

The question lands on your service line

When conversations become a sales channel for the highest bidder, one thing becomes commercially decisive for every service organisation: the agent on your line must be unambiguously on the customer's side. No hidden agenda, no sponsored detour, no "while you're here, may I interest you in…" that serves someone else's quota.

That sounds like ethics, but it is economics. Trust is the conversion rate of service. A customer who suspects the agent is selling stops sharing the information the agent needs to actually help — and every case gets slower and worse. The organisations that keep their service agents demonstrably neutral will resolve faster, learn more from every conversation and keep the relationship the ad-funded agents are renting.

Three rules before agents and ads mix any further

  • Declare the employer. Every agent that talks to your customers should be able to answer one question truthfully: who does it work for? On your service line the answer must always be: for the customer, inside your rules. Write that into the agent's instructions — literally.
  • Separate service from sales journeys — deliberately. Cross-sell is legitimate when it solves the customer's problem, corrosive when it interrupts it. Define where an offer may appear in a service conversation, and let the case decide, not the campaign calendar.
  • Own the conversation data. A sponsored agent learns for the sponsor's platform. Your service agent should learn for you: every conversation analysed, every insight flowing back into your processes and your team — in your systems, under your control.

The takeaway

Sponsored Agents will make consumer AI conversations more commercial — that train has left. Your competitive answer is not to complain about it but to make your own channels the one place where the customer never has to wonder. An agent that completes the customer's case, in your core systems, with nothing to sell but the solution: that used to be good service. From this week on, it is a differentiator you can say out loud.
